Train-the-Trainer

Licensed facilitator-ready PD modules that build internal capacity.

Build capacity that sustains beyond our engagement

The most effective professional development programs don’t depend on external providers forever. Train-the-Trainer engagements are designed to transfer our expertise to your internal team — coaches, coordinators, department leads, and teacher-leaders — so they can deliver high-quality PD independently.

What you get

Each Train-the-Trainer module includes:

  • Facilitator guides — Detailed, session-by-session guides with timing, talking points, facilitation notes, and troubleshooting tips
  • Participant materials — Ready-to-use handouts, activity sheets, and digital resources for participants
  • Assessment rubrics — Tools for evaluating participant understanding and engagement during and after sessions
  • Certification training — We train your facilitators directly, model the sessions, co-facilitate initial deliveries, and certify readiness

How it works

We develop each module in close collaboration with your team, ensuring the content reflects your district’s context, standards, and goals. The development process typically includes:

  1. Co-design — We work with your team to define learning objectives, select content, and design activities
  2. Pilot delivery — We deliver the module to your first cohort, with your facilitators observing
  3. Co-facilitation — Your facilitators lead the next delivery with our support
  4. Independent delivery — Your team runs the module independently, with our feedback available as needed

Topics available

Train-the-Trainer modules can be developed for any of our core topic areas, including STEM integration, AI literacy, computational thinking, and data science. Each module is designed for groups of three or more participants per activity.

Example engagements

These exemplars are starting points, not fixed packages. Train-the-Trainer engagements are scoped against the size of the facilitator cohort, the number of modules, and the durability of the certification you want in place. The three sketches below illustrate the range we typically work across.

Tier 1 — Single-module cohort

A focused build for districts that want one strong, repeatable module owned by a small internal team.

  • Reach: 5–8 internal facilitators, 1 module
  • Investment: ~$15K–$20K
  • Duration: ~4 months end-to-end
  • Topic example: AI literacy intro; computational thinking foundations

Co-design (month 1, ~30 hours of Freyja Labs team time)

  • Freyja Labs: 2 design sessions, draft module, materials production
  • District lead: ~8 hours — context, learning objectives, content review
  • Designated facilitators: ~4 hours — feedback session on draft

Pilot delivery (month 2, ~16 hours of Freyja Labs team time)

  • Freyja Labs: 1-day pilot delivery to a teacher audience while facilitators observe
  • Facilitators: 1 observation day plus 2-hour structured debrief
  • Teachers (target audience, ~20–25): 1 day of participation

Co-facilitation (month 3, ~16 hours of Freyja Labs team time)

  • Freyja Labs: co-deliver 1-day session, debrief, certify readiness
  • Facilitators: lead delivery with Freyja Labs support
  • Teachers: 1 day of participation

Independent delivery and certification (month 4, ~8 hours of Freyja Labs team time)

  • Freyja Labs: virtual observation of one independent delivery, certification
  • Facilitators: lead independently and submit recording for review
  • District lead: ~4 hours — certification review, internal rollout planning

Deliverables

  • Facilitator guide (~30 pages, session-by-session)
  • Participant handouts and digital resources
  • Slide deck and session media
  • Assessment rubric for participant outcomes
  • Certification of 5–8 facilitators
  • Internal rollout plan with cadence and accountability

Tier 2 — Two-module cohort

A broader build for districts staffing up internal capacity across a related topic pair.

  • Reach: 10–15 internal facilitators, 2 modules
  • Investment: ~$28K–$36K
  • Duration: ~8 months end-to-end
  • Topic example: AI literacy plus computational thinking; STEM integration plus data science

Co-design (months 1–2, ~60 hours of Freyja Labs team time)

  • Freyja Labs: 4 design sessions across the two modules, materials production
  • District lead: ~16 hours — co-design lead across both modules
  • Subject-matter teacher leaders (3–5): ~8 hours each — content advisory
  • Facilitators: ~6 hours — structured review of drafts

Pilot deliveries (months 3–4, ~32 hours of Freyja Labs team time)

  • Freyja Labs: pilot each module as a 1-day delivery, facilitators observe
  • Facilitators: 2 observation days plus 4-hour combined debrief
  • Teachers (target, ~30): 2 days of participation across modules

Co-facilitation (months 5–6, ~32 hours of Freyja Labs team time)

  • Freyja Labs: co-deliver each module
  • Facilitators: lead segments with structured Freyja Labs support
  • Teachers: 2 days across cohorts

Independent delivery and certification (months 7–8, ~16 hours of Freyja Labs team time)

  • Freyja Labs: review recordings, conduct virtual observations, certify
  • Facilitators: 2 independent deliveries each
  • District lead: ~8 hours — performance review and rollout planning

Deliverables

  • 2 facilitator guides
  • 2 sets of participant materials
  • 2 assessment rubrics
  • Certification of 10–15 facilitators
  • Library of 4 pilot/co-facilitated delivery records
  • Rollout plan and sustainability checklist

Tier 3 — District-wide topic series

A capacity-building partnership that licenses a multi-module series and certifies a large facilitator corps.

  • Reach: 20+ facilitators across multiple buildings, full topic series (3+ modules)
  • Investment: ~$40K and up, often structured as a multi-year contract
  • Duration: 12–18 months
  • Topic example: Comprehensive STEM integration series across grade bands

Phase A — Co-design (months 1–3, ~90 hours of Freyja Labs team time)

  • Freyja Labs: needs assessment, design across 3 modules, materials production
  • District lead and curriculum director: ~12 hours/month
  • Module-specific advisory teams (3 teams of 3–4): ~8 hours each
  • Building principals: 1-hour stakeholder briefings
  • Selected facilitators: ~16 hours of pre-work and content review

Phase B — Pilots (months 4–6, ~70 hours of Freyja Labs team time)

  • Freyja Labs: 3 pilot deliveries, observations, structured debriefs
  • Facilitators: 3 observation days plus debriefs
  • Teachers (target audience, ~50–80): module participation
  • Principals: opening or closing presence at flagship sessions

Phase C — Co-facilitation (months 7–9, ~70 hours of Freyja Labs team time)

  • Freyja Labs: co-facilitate each module across cohorts
  • Facilitators: lead with structured support, multiple deliveries each
  • Building principals: visible support at flagship sessions

Phase D — Independent delivery and certification (months 10–12, ~40 hours of Freyja Labs team time)
